The 4D Process is the meeting mechanism behind high-quality team-based decision-making: Data, Debate, Decide or Defer. For each agenda item, the data is circulated in advance, the team debates the issue and the recommendation rather than the data itself, and at a pre-set point it either decides using an agreed protocol or defers for lack of the data or the right people. Les McKeown describes the rhythm as a drumbeat, and argues it is this rhythm that marks out a high-performing decision-making team.
