The least you need to know
From Heads to Hats is the shift from defining a role by the person who currently holds it to defining what the organization actually needs from that role, whoever holds it. Instead of describing the sales manager as "whatever George does," you name the hat and ask what the company needs from it to scale. Naming the hat also gives you the vocabulary to redefine a role without making the conversation personal. Until roles are defined as hats, you are hiring around individuals, which does not scale.
